A group operator needed to leave fragmented legacy setups and consolidate multiple brands onto a single platform — without losing players, balances, or partner tracking mid-season.
The challenge
Each brand had different payment methods, bonus rules, and affiliate structures. Migration had to be phased per brand, with parallel runs, data validation, and a hard rollback path if conversion or payment success rates dipped.
What we delivered
- Discovery & mapping — wallet balances, bonus liabilities, self-exclusion flags, and affiliate IDs mapped brand by brand
- Dual-write period — selective sync to the new stack while legacy remained read-only for reconciliation
- Cutover playbooks — DNS, game aggregator credentials, PSP routing, and support runbooks per jurisdiction
- Post-migration QA — deposit/withdrawal smoke tests, RTP session checks, and affiliate pixel validation on every brand
Outcome
Brands moved in sequence over a planned window. Operators gained one codebase, unified reporting, and lower cost per new market — without a public incident or payout backlog.
